Ducted Heat Pump Systems: How They Work & Why Homeowners Choose Them

Cutaway diagram of a ducted heat pump system showing the central unit, insulated supply ducts, zone dampers, linear slot diffusers and outdoor unit in a home

A ducted heat pump hides the entire system in your ceiling space, delivering warm or cool air through slim vents instead of a wall-mounted unit in every room. One outdoor unit and one central indoor unit push conditioned air through insulated ductwork to diffusers throughout the home — from inside, all you see is a discreet vent and a wall controller.

How a Ducted System Works

The outdoor unit compresses refrigerant and exchanges heat with outside air, the same way a standard split system does. Instead of feeding one indoor head, it connects to a central unit tucked under the floor or in the ceiling space, which pushes conditioned air through multi-layered flex ductwork to each room's supply vent. A return air grille pulls room air back to the central unit to be reconditioned and recirculated, while motorised zone dampers at each branch open and close automatically so only the rooms that need heating or cooling actually get it.

Heating and Cooling Different Areas

Because each room has its own motorised damper, a ducted system can run different zones differently at the same time — heat the living areas and bedrooms in the evening, then shut those zones and cool just the main bedroom overnight. A wired controller lets you set individual zone temperatures and schedules, so a north-facing living area that runs warm in summer isn't fighting a south-facing bedroom that needs more heat in winter. Larger homes with mixed sun exposure benefit most from this room-by-room control.

Benefits Over Split Systems

No indoor units on display, more even temperatures room to room, and quieter day-to-day noise since the central unit sits away from living spaces. The trade-off is a higher upfront cost and the need for ceiling space, which is why ducted suits new builds and larger renovations best.

Ducted systems generally cost more than single or multi-split installs, so it's worth comparing quotes from installers experienced in ducted design for your specific floor plan and zoning needs.
